How to replace an office chair gas cylinder

A sinking seat is a failed pneumatic cylinder, and it is a swappable, commodity part on nearly every chair. The install is easy; the two things that trip people up are getting the old one off and matching the new one.

A chair that sinks under you — you set your height, and twenty minutes later you are lower, pumping the lever to climb back — has a failed pneumatic gas cylinder, and this page is the permanent fix for it. The good news is the same news as everywhere else in chair repair: the cylinder is a commodity part, not welded or wired into anything, and swapping it is a mechanical job any patient person can do. The install is genuinely easy. Two things take some care, and they are the two this page spends its time on: getting the old cylinder off, and matching the new one.

Confirm it is actually the cylinder

Do not buy a part before you have confirmed the diagnosis, because a chair that will not hold its height has more than one possible cause under the seat, and the others are cheaper. The clean test is direction. Sit upright and still: if the seat drops slowly while you sit dead upright, that is the cylinder losing its seal, and a new cylinder is the fix. Understanding what to buy

Cylinders are sold by a handful of specs, and matching them to your old one matters more than any brand name.

Class.Replacement cylinders carry a “Class” rating, usually running Class 1 through Class 4, that describes how thick the steel walls are and therefore how much load and how many cycles the cylinder is built to survive. Class 3 and Class 4 are the heavier-duty end, and for a chair sat in all day they are the sensible default. Be honest with yourself about what the number is: a useful convention for sorting cylinders by duty, not a single certified standard every supplier defines the same way.

Tube diameter. The outer diameter of the tube that fits into your base is close to standardized across the category, around 50 mm, which is exactly why a large share of replacement cylinders physically fit a large share of chair bases. This is the spec least likely to cause you trouble, but confirm it rather than assume it.

Stroke and overall length.These are the specs people forget, and the ones that actually decide how your chair sits. Stroke is how far the seat travels between its lowest and highest setting; overall length sets where that range lands. A cylinder with a longer stroke raises your top height and can turn an ordinary chair into a tall or drafting-height one; a shorter one lowers the whole range. Measure your existing cylinder’s overall length and its stroke and match them, unless you are deliberately changing your height range and know what you are choosing.

The rule that saves returns: measure your own cylinder — diameter, overall length, stroke — and buy to those three numbers rather than to a “universal” label or the Class rating alone.

Getting the old cylinder off

This is the part that earns the repair its slightly fearsome reputation, and it is entirely a matter of leverage and patience, not skill. The cylinder is held at both ends by a tapered friction fit — a press fit into the five-star base at the bottom, and into the seat mechanism at the top. Nothing is threaded or bolted; it is jammed in by decades of your weight, which is why it holds firmly and lets go all at once.

Start by separating the seat and mechanism from the base so you can work each joint on its own. Then take the two joints in turn:

A rubber mallet is the first tool to reach for. Swing it firmly at the base of the cylinder where it seats into the five-star base, working around the joint rather than pounding one spot, and the taper usually breaks loose. Do the same at the mechanism end. Steady, repeated taps beat one heroic swing.

A pipe wrenchis the tool for a truly stuck one. Clamp its jaws onto the cylinder tube for grip — it will mar the chrome, which does not matter on a part you are throwing away — and twist while pulling to break the friction seal. A little penetrating oil worked into the joint and left to sit for a few minutes makes a stubborn one far more cooperative. Once it moves, it tends to release suddenly, so keep your balance.

Two cautions worth stating. First, never take an angle grinder or attempt to cut into a charged cylinder — it is a pressurized gas spring, and that is genuinely dangerous. You are separating a press fit, not opening the cylinder. Second, if a joint will not yield to a mallet, a wrench, and oil together, the problem is patience, not power; walk away and come back rather than escalating to something that could hurt you or crack the base.

Fitting the new one

Installation is the easy half and the reward for the struggle above. Drop the new cylinder into the socket in the five-star base — it seats by gravity and then locks itself the first time you sit down, because your weight drives the taper home. Set the seat mechanism onto the top of the cylinder the same way, stand the chair up, and sit on it; the load seats both tapers into a tight, permanent friction fit. That is the whole install. No adhesive, no tools, no torque spec — the press fit that made the old one hard to remove is exactly what holds the new one in.

Because the seat has been sitting at a compensated height for however long the old cylinder was failing, run back through the full adjustment sequence rather than assuming your old settings still apply. A chair that has been sinking for months has usually been worked around in other ways, and it is worth resetting height, depth, and the backrest from the top now that the seat actually holds.

When to just replace the chair

A cylinder swap only makes sense relative to the rest of the chair. If the base, casters, foam, and mechanism are all still sound and the cylinder is the one thing that failed, this cheap part is almost always the right call — the cylinder is disproportionately the first part to go on otherwise perfectly good chairs, at every price point. But if the chair was undocumented and cheap to begin with, with no published weight rating, other plastic already cracking, or a base that flexes, then tracking down the exact diameter, stroke, and Class to rescue one part of a chair that was never built to last is a worse bet than starting over.
